Every person who ran WhatsApp before came from messaging or social products. Shah's CV is different:

This is not a messaging guy. This is someone who built trust-based financial infrastructure at scale. That's the signal.
India is not just WhatsApp's biggest market. India is in a different universe from everyone else.

So you have 850M+ users, 1.5 crore businesses, 98% message open rates, and payments is still basically unused. That's the gap Kunal Shah is walking into.
UPI in India processed 228 billion transactions in 2025 worth ₹299.7 lakh crore. December 2025 alone: 21.63 billion transactions the highest monthly record ever.
Who is winning this?
PhonePe: 48.3% market share
Google Pay: 37% market share
Together they control 85%+ of UPI volume
WhatsApp Pay: under 1% of UPI transactions
Let that sink in. WhatsApp has 853M Indian users. WhatsApp Pay has under 1% UPI share.
Meanwhile CRED, with only 17M users, processed $100B in payment value in FY25. The difference is product intent. CRED was built around financial behavior. WhatsApp Pay was an afterthought.
That's what changes now.
if WhatsApp becomes a real payments and commerce layer, it doesn't just change consumer behavior. It changes the entire B2B tooling stack that Indian startups sell into.
1. WhatsApp Commerce Infrastructure for SMBs
Right now, 1.5 crore Indian businesses are using WhatsApp Business informally. No proper inventory. No payment rails. No CRM. No analytics. They're sending voice notes and screenshots to manage orders.
The moment WhatsApp Pay becomes mainstream, every kirana store, D2C brand, local service provider needs a proper system. Who builds that? Not Meta, too vertical, too India-specific for them to go deep. This is a ₹10,000 crore SaaS opportunity hiding in plain sight.
2. Embedded Finance at Point of Conversation
CRED processes 40%+ of India's credit card bill payments. Kunal Shah knows how Indians think about credit. Now put that brain in charge of 850M WhatsApp users.
The next logical product: credit at point of conversation. You're chatting with a merchant on WhatsApp, you want to buy something for ₹15,000, you don't have the cash you get a buy-now-pay-later offer inside the chat. The lending backend isn't WhatsApp. That's a startup.
3. Regional Language AI Agents
91% of all conversational AI interactions on the Infobip platform in 2025 happened on WhatsApp. 91%.
India has 22 official languages. Hindi-English bilingual bots already account for 65% of WhatsApp AI deployments in India. Tamil is at 8%, Telugu 7%, Marathi 5%.
A founder who builds a transaction-completing AI agent in Bhojpuri, Kannada, or Odia that can book a doctor, pay a bill, or apply for a loan is sitting on something no Menlo Park PM will touch. too niche, too local. But tens of millions of users.
4. WhatsApp-native Financial Compliance Tools
CRED just got RBI authorization to operate as a payment aggregator (March 2026). It holds licenses from RBI, IRDAI, SEBI, and NPCI.
When financial products flow through WhatsApp at scale, businesses face compliance requirements they've never had before. SEBI and RBI audit trails, KYC flows, transaction records inside messaging threads. This is an unsexy but very real B2B SaaS category that's about to get created.
5. Creator + Coach Monetization via WhatsApp
India has millions of educators, coaches, astrologers, tutors running WhatsApp groups and communities. Right now they collect money via Google Pay links sent in chat, totally manual, no infrastructure.
A proper subscription + payment + content tool built for WhatsApp communities is a startup that could grow 10x the moment WhatsApp Pay gets serious. The users already exist. The behavior already exists. The plumbing doesn't.
Kunal Shah himself said in his X post: "the delta between WhatsApp today and its full potential is massive."
He's not being modest. WhatsApp has 3 billion global users, 850M in India, and made roughly $1.7B in revenue in 2024 almost entirely from business messaging. For comparison, Meta's total revenue in 2024 was $160B. WhatsApp's contribution is a rounding error.
The monetization surface of WhatsApp, payments, credit, insurance, commerce, AI agents, is orders of magnitude larger than where it is today. And an Indian founder who understands trust, credit behavior, and the Indian consumer is now in charge of building that.
For Indian startup founders, the honest question is: are you building something that benefits from this wave, or something that gets washed away by it?
